Founder Mentoring: An Operator on Call

Some weeks the problem is not the story.

Founder mentoring. No agenda, no curriculum, no end date. You bring what landed.

The short answer

An operator on call. Two calls a month, no fixed agenda, and messages in between when something is on fire. Half of it is narrative and half of it is the ordinary hard stuff: a co-founder conversation, a pricing call, whether to take the money. Open-ended, and you can stop whenever it stops being useful.

Coaching has a shape. You sign up for a thing, we do the thing, it finishes. That works when you know what the thing is. Plenty of weeks you do not. A senior hire resigns on a Tuesday, an investor asks a question you cannot answer on the Wednesday, and by Friday you have talked yourself into something you would not have said out loud to another founder.

That is what this is. Somebody who has been in the chair, who is not on your board, does not have a cheque in the company, and has no reason to manage you.

What founders bring

The co-founder conversation

The one you have rehearsed for four months. Usually the question is not what to say. It is whether you have already decided and are looking for permission.

The raise, before it starts

What the story has to carry, who is going to say no, and whether the round you want is the round the company needs.

Hiring senior

The person is better than you at the thing. That is the point and it is also why it goes wrong. I have got this right twice and wrong more than that.

Marketing that is not working

Twenty years of it, in India and the Gulf, for large companies and for nobody. Most of the time the channel is fine and the story is thin.

Whether to keep going

Nobody asks this out loud. Founders ask it constantly. It is the conversation this arrangement exists for.

Saying it in public

What to publish, what to hold, and how to write anything at all in a week where nothing worked.

How it works

One conversation first

Ninety minutes under NDA, free. Partly the diagnosis, partly whether we can talk to each other. Half of mentoring is fit and it shows up in the first hour.

Two calls a month

An hour each, on your clock, wherever you are. No agenda unless you bring one. If a month is quiet we skip it instead of manufacturing a session.

Messages in between

Voice memo or text when something lands. Same day where I can, next day otherwise. This is the part founders end up using most.

It stops when it stops

Monthly. No lock-in, no notice period, no exit conversation. When it stops earning its place, say so and we stop.

THE LIMIT

I take three mentoring founders at a time. That is not scarcity marketing, it is the number of people whose companies I can hold in my head well enough to be useful about them on a Tuesday with no notice. When the three are full I will tell you, and I will not put you on a list.

What I have done

Three startups. C4E in Mumbai for twenty years, for Mahindra, Godrej, ICICI Bank, JCB, Honeywell and Maruti Suzuki. The Red Sparrow, a brand and design studio, exited in March 2024. Purple Pencil Project, exited November 2024. A fractional CMO practice across Dubai and the Gulf, working with SMEs, family businesses and recently funded startups. Small angel cheques into founders I trust, with no fund behind them and no deal flow to chase.

And Founder Thesis, five years and hundreds of long-form interviews with Indian founders about what actually happened. That is the closest thing I have to a dataset. It is also why I am careful about advice: I have heard the same decision go well and go badly enough times to distrust anybody who is certain about it.

What I am not: an engineer, a product manager, or an institutional investor. If your problem is technical architecture or a term sheet’s fine print, I will say so and point you at someone better. Long Haul Ventures, where I helped first-time Indian founders raise, has been on hold since 2023, so I am not current on the fundraising market the way an active operator in it would be.

Who this is not for

Founders who want a board member. I have no cheque in your company and no vote, which is the point. Founders who want an answer instead of a conversation: I will usually have an opinion and it is still your call. And founders looking for reassurance on a schedule. Two calls a month with somebody agreeing with you is an expensive habit.

Questions founders ask about mentoring

What is the difference between your coaching and your mentoring?

Coaching is six weeks with an agenda and an end date, on how you tell your story. Mentoring has no agenda and no end date, and about half of what comes up is not a story problem. Different work. You can want one without the other, and some founders run coaching first and then move to this.

How often do we talk?

Two calls a month, an hour each, plus messages in between when something lands. Quiet months get skipped instead of filled.

What does founder mentoring cost?

A monthly fee, scoped after the first conversation, with no lock-in and no notice period. The first ninety minutes cost nothing.

Do you take equity instead of a fee?

No. I angel invest and I mentor, and I keep them apart. A mentor with a position in your company has a reason to want a particular answer, and you should be able to ask me whether to shut it down without wondering about that.

Are you on my cap table or my board?

Neither, unless we have separately agreed an angel cheque, which is a different conversation and does not come with mentoring attached.

How many founders do you mentor?

Three at a time. When it is full I will tell you it is full instead of keeping a waiting list.

I am outside India. Does this work?

Yes. Calls run on your clock by video, and the messages in between are asynchronous, which suits a time-zone gap better than a fixed weekly slot does.

Is it confidential?

An NDA before the first call. The numbers, the cap table, the conflicts and the things said at eleven at night stay where they were said.

Can mentoring turn into writing my story?

Often, and in that order. A year of conversations is the best possible input to founder storytelling or a book, because by then I know how you think.

Three founders at a time. That is the whole capacity.

Ninety minutes, under NDA, no charge, and it is as much about fit as diagnosis. I reply within 48 hours.
